The single most common question we get from first-time brand owners is not about price. It is "what happens next?" — and the honest answer is that the sequence is short, but each stage has one thing in it that decides how long the whole project takes.

Here is the whole process, and what actually controls the clock at each step.

What are the stages of OEM powder manufacturing?

Five: brief and quotation, bench sample, revision, pilot run, then full production. Everything else — artwork, registration, packaging procurement — runs alongside these rather than after them.

Stage 1 — What should a brief contain?

Five things: what the product should taste like or do, who buys it, the target retail price, the pack format, and rough monthly volume. A physical reference sample is worth more than all five, because it removes the guesswork about texture, sweetness and solubility.

A brief that says "a protein powder, good quality, competitive price" cannot be quoted. A brief that says "a chocolate whey protein at RM89 for 1 kg, sold on TikTok Shop to first-time gym users, sweeter than [reference product], must dissolve in a shaker with cold water" can be quoted the same week.

The target retail price does most of the work. Working backwards from it fixes the ingredient budget, which fixes what is possible.

Stage 2 — What is a bench sample?

A small batch made in the laboratory to your brief, for you to taste and assess. It is not made on production equipment, so it proves the recipe, not the manufacturability. That is what the pilot run is for.

The usual constraint here is raw material. A formula using ingredients already held in stock moves quickly; one needing a specific imported botanical extract, a particular Halal-certified flavour, or a novel protein waits for that material to arrive with its documentation.

This is where a factory with an in-house laboratory has a real advantage over one that outsources development — D&O runs a 2,000 sq ft R&D laboratory on site, so a revision does not mean shipping a brief to a third party and waiting.

Stage 3 — How do I give useful feedback on a sample?

Be specific and comparative. "Too sweet" is workable; "not quite right" is not. Comparing against a product you both have in hand is the fastest way to close the gap.

Feedback that shortens the cycle:

  • Sweetness — "about 20% less sweet" beats "less sweet".
  • Texture and mouthfeel — thin, chalky, gritty, sticky, clumps in cold water.
  • Aroma — often the thing people react to first without naming it.
  • Colour — say if it must match an artwork colour or a competitor product.
  • Solubility — state the actual use case: shaker, hot water, cold water, spoon in a mug.

Two or three revision rounds are normal. More than that usually means the brief itself needs revisiting rather than the formula.

Stage 4 — Why is a pilot run necessary?

Because a formula that behaves in the laboratory does not automatically behave on production equipment. Blending at scale, flow through a filling machine and dosing accuracy all change with batch size. A pilot run finds those problems while they are cheap to fix.

Typical things a pilot exposes: a powder that bridges instead of flowing, fill weight variation, static in a fine powder, a granulation step that needs adjusting, a flavour that reads differently after full-scale mixing.

Skipping the pilot to save time is the most expensive shortcut available in this industry, because the alternative discovery point is a full production run.

Stage 5 — What happens during production?

Raw material intake and checks, weighing, dry blending, granulation or agglomeration where the product needs it, filling into the chosen pack, then finished-goods checks before release.

What runs in parallel, and should start early?

Three things routinely delay a launch because they were treated as the last step instead of a parallel one:

  • Packaging artwork and dielines. The dieline depends on the pack format and fill weight, so it cannot be finalised before those are fixed — but everything after that is on your side.
  • Packaging material procurement. Printed film, boxes and closures have their own lead times, often longer than production itself.
  • Product registration and label compliance for your target market. Getting this wrong is discovered after the run is paid for.

How long does the whole thing take?

Timelines depend on the formula's complexity, ingredient lead times, the number of revision rounds and packaging supply, so they are confirmed with your quotation rather than published as a single number. What we can say generally: ingredient sourcing and packaging procurement are usually the longest items, and both start earlier than most first-time brand owners expect.

Frequently asked questions

Do I pay for samples? The first bench sample is free. Further revision rounds and any specially imported ingredient are set out in the costing.

Can I visit during the pilot run? Yes, by appointment. Seeing your product run on the line is the fastest way to understand what the format constraints actually are.

What if the sample is not right after three rounds? That usually indicates a brief problem rather than a formulation problem. We stop and re-scope rather than continuing to iterate.

Can I supply my own ingredient? In many cases yes, subject to documentation — for a Halal-certified line, a customer-supplied ingredient still needs its own Halal certification.

Who arranges packaging? Either party. We can arrange packaging, or run your supplied materials, provided they are compatible with the filling line.
